Why Are Easy Decisions So Hard?

One of the problems with writing a book on decision-making is that people assume I’m not terrible at making decisions. As a result, they act surprised when it takes me 10 minutes to pick a sandwich or when I confess that I still get mild panic attacks when choosing floss at the drugstore. They believe that, just because I wrote about the prefrontal cortex, I’m somehow better able to wield mine. But that’s not necessarily the case: there’s an indefatigable gap between theory and life.  While it’s true that I’m no longer quite so indecisive — I don’t spend 30 minutes debating breakfast cereals in the supermarket anymore — I still suffer from the occasional bout of “paralysis-by-analysis.” If you see a guy looking distraught while comparing the active ingredients of various toothpastes, look again. That might be me.
In essence, my basic decision-making flaw is that I tend to treat easy consumer decisions (toothpaste, floss, shampoo, laundry detergent, etc.) as if they were really difficult. Although I know that every floss will work well enough, I still can’t help but contemplate the pros and cons of waxed versus unwaxed, spearmint versus wintermint. It’s an embarrassing waste of time, and yet it happens to me all the time.
Why do I do this? Why do I squander so much mental energy on the mundane purchases of everyday life? I think I’ve found a good answer. I recently stumbled upon a working paper, “Decision Quicksand: When Trivial Choices Suck Us In,” by Aner Sela (University of Florida) and Jonah Berger (Penn). Their hypothesis is that my wasted deliberation in the drugstore is a metacognitive mistake. Instead of realizing that picking a floss is an easy decision, I confuse the array of options and excess of information with importance, which then leads my brain to conclude that this decision is worth lots of time and attention. Call it the drug store heuristic: A cluttered store shelf leads us to automatically assume that a choice must really matter, even if it doesn’t. (After all, why else would there be so many alternatives?) Here are the scientists:
Our central premise is that people use subjective experiences of difficulty while making a decision as a cue to how much further time and effort to spend. People generally associate important decisions with difficulty. Consequently, if a decision feels unexpectedly difficult, due to even incidental reasons, people may draw the reverse inference that it is also important, and consequently increase the amount of time and effort they expend. Ironically, this process is particularly likely for decisions that initially seemed unimportant because people expect them to be easier.
To demonstrate their point, Sela and Berger conducted a number of clever experiments. In one test, they gave people a selection of airline flight options. One group was given these options in a small, low-contrast font (high-difficulty condition) while a second group was given the same options in a larger, high contrast font (low-difficulty condition). Not surprisingly, the hard-to-read font led to increased deliberation time, as people were forced to decipher their alternatives. What was more interesting is that this extra effort led to perceptions of increased importance: The flight options now seemed like a weighty decision with profound consequences. (This effect was especially pronounced when people were led to believe that the choice of flights was actually unimportant.)
This leads Sela and Berger to elaborate on their quicksand metaphor:
If people form inferences about decision importance from their own decision efforts, then not only might increased perceived importance lead people to spend more time deciding, but increased decision time might, in turn, validate and amplify these perceptions of importance, which might further increase deliberation time.  Thus, one could imagine a recursive loop between deliberation time, difficulty, and perceived importance.  Inferences from difficulty may not only impact immediate deliberation, but may kick off a quicksand cycle that leads people to spend more and more time on a decision that initially seemed rather unimportant. Quicksand sucks people in, but the worse it seems the more people struggle.
The problem, of course, is that the modern marketplace is a conspiracy to confuse, to trick the mind into believing that our most banal choices are actually extremely significant. Companies spend a fortune trying to convince us that only their toothpaste will clean our teeth, or that only their detergent will remove the stains from our clothes, or that every other cereal tastes like cardboard. And then there is the surreal abundance of the store shelf. Do we really need 13 different varieties of Cheerios? Why does the average drug store contain 55 floss alternatives and more than 350 kinds of toothpaste? While all these products are designed to cater to particular consumer niches, they end up duping the brain into believing that picking a floss is a high-stakes game, since it’s so damn hard. And so we get mired in decision-making quicksand.
The good news is that some companies are starting to realize this is a marketing mistake, that people get turned off by the illusion of difficulty. Choosing oral hygiene products shouldn’t feel like the SAT. Here’s Ellen Byron, writing last week in the WSJ:
Some manufacturers are putting the brakes on new-product introductions. Last year, 69 new toothpastes hit store shelves, down from 102 in 2007, according to market-research firm Mintel International Group. Procter & Gamble Co., maker of Crest, says it has “significantly” reduced the number of oral-care products it makes world wide in the past two years. “We’ve come to realize that fewer is better,” says Matt Doyle, director of global oral-care research and development at P&G.
Stores are trying to simplify, too. Last month, 352 distinct types or sizes of toothpaste were sold at retail, down from 412 in March 2008, according to Spire LLC, which tracks shopping data from more than 30 million U.S. households.
Supervalu Inc., the supermarket giant, has capped the number of package sizes and flavor versions in its stores. “The palate might not be able to discern that sixth variant of mint,” says John Mullaney, Supervalu’s director of personal care.
In the meantime, I’m going to continue my quest for self-improvement, reminding myself to be less of a maximizer and more of a satisficer. If I keep on telling myself that my selection of floss doesn’t really matter — that the importance of the decision is a cognitive illusion — then I’m bound to one day realize it’s true. I can finally spend my time worrying about more important things, like what to eat for lunch.

I have seen candidates wait out an impending lay-off just to keep some glimmer of hope that it may not come. If you work hard enough and become very good at what you do, you should feel comfortable moving to another company. It’s worth the risk, if you make an educated, carefully considered decision.
Below, you will find some signs that it is time to jump ship and pursue a career at another company where you can excel.

YOUR JOB FOCUSES ON ALL OF YOUR WEAKNESSES

There are certain facets of business that some people are not effective at doing for the sole reason that they don’t like doing those things. For me, it’s numbers. Even though I had a minor in accounting, I can’t stand looking at them nor do I waste my time with them.
Good managers take their team and divide tasks according to each person’s strengths. This is all well and good, but the problem is that there are not many good managers.
If your boss is not implementing this sort of strategy and you find yourself waking up in the morning in agony, then it’s time to leave.

GETTING A PROMOTION SEEMS YEARS AWAY

Personally, I don’t like working with large companies nor did I enjoy my short stint in the corporate world before I started my business. The minute a company goes public, they have little loyalty for their employees.
Most firms could care less about the talent that lies within the company. Sadly, some firms refer to people as human capital. Large companies have to produce in 90-day clips.
They have to increase numbers from the last quarter and many of the executives are too busy being stressed by this. The outcome is that they don’t care to spend 10 minutes with you. Corporations are not in the business of making you rich.
If you have this feeling and don’t see much of a future within the firm, leave.

YOUR COWORKERS ARE CREATING AN ATMOSPHERE THAT IS NOT CONDUCIVE TO SUCCESS

My applicants who come from the financial sector have miserable stories about their co-workers. I’ve been told by a plethora of people that there are drugs being used, and the worse part about is that this is the norm; the financial-related applicants tend to describe such illegal and dangerous situations with a blasé attitude.
The people around you can have a tremendous impact on how you behave at work and how complacent you may get, sensational stories about office drug use aside. If the attitude is one that gives the message of, “I don’t feel like doing it,” take the risk, leave the firm and find a company that has ambitious people within.

INCOMING BUSINESS IS SCREECHING TO A HALT

The moment the phones die, your career begins to deteriorate. Cold-call all you want, but it’s still not going to do any good. The determination as to whether to stay at your company comes down to incoming business. If the phones go silent, don’t think that you have this undying loyalty to the business owner.
It’s business. Leave and get a new job at a better company.

  • I quit a job that literally was causing panic attacks and insomnia about a month ago... I still am unemployed, and have a family of four that I have to support, but I still contend it was one of the best decisions I made...

    Right on, Christo. I worked for the same employer for 10 years and had really great experiences. But I switched roles two years ago and ended up working for a guy who was arrogant, dim-witted and completely ineffective at his job. But worst of all, he was an awful person and had no integrity. He really damaged people. I know I probably should have spent more time searching for another job but I was desperate and one day I spontaneously decided to give two weeks notice. I'm working a retail job that doesntbpay nearly enough but it's a lot of fun. I'm currently for some "grown up" jobs in the corporate world. If I had it all to do over again, I would do the same thing. Good luck to you, Christo. I hope you find a satisfying and rewarding job :-)

  • Panic attacks and insomnia seem to be a really good reason to quit a job. You don't go calling people idiots without knowing what they are about. Hope you find a satisfying and rewarding job soon Christo
  • Thanks, Ken. Relevant and realistic. A number of years ago I left a company for 4 reasons. Two were numbers 3 & 4 on your list. But the biggest reasons in my case were somewhat different from your first two items: 

    1. While my job didn't focus on my weaknesses, it didn't play to my greatest strength, creativity. 

    2. While I had just had a promotion, I felt insecure with the owner's children appearing to be destined to be my boss one day. I wanted to escape nepotism.

    What's funny is that in my next job, nepotism in the form of the owner's nephew created major headaches. I learned that you can't escape human nature: there will always be people who are jealous of talent who need to be won over through kindness and self-sacrifice.

    And the opportunity for creative expression never materialized until I started my own company and began to be rewarded by clients who were willing to pay for it.

    But then, I learned that when given full expression of our own ideas, we still need counter-balancing forces and conflict in order to bring those strengths into full actualization through the mitigation of our weaknesses. So are we going to experience conflict with a Controller or a wife/bookkeeper? an IT department or a computer that doesn't understand English?

    Be sure to tell your readers that there is a yin and yang in every situation of life... and we need to hold our own feet to the flame in order to learn the most from it.

    I have to agree, at my current job the supervisor is always lying to our team while saying he is being honest. He is making a lot of mistakes lately, even after we've warned him about them. Also I have a coworker whom should have been promoted long ago, yet he is always fed some BS. about the promotion. This makes me feel that there is no chance for growth for me here. I am also startIng to believe that my application for a job in another dept. Was blocked since I didn't receive an interview, nor a phone call or letter to let me know I didn't get it lust as even outside prospects get. However I am getting my bachelors degree and tuition reimbursement is a benefit I just can't part with right now among other things. Also I love the team I work with as we are always helping each other out.
  • A good manager should focus on his team's weaknesses to root them out, I disagree with focusing only on your team's strenghts. I try to make sure my team members get atleast some work where they are weak so that they can grow better
  • My main issues are #1 and 3. My coworkers are, well, varying. Some do a good job, others couldn't care less about their work, many are more interested in climbing the social ladder than anything else. To top things off, the head supervisor is one of those people who love kiss-ups. I try to do my job and stay out of the drama, but it's just too difficult. I wish people would work as hard at their jobs as they do whining about everyone else.

    As for #1, I recently took on an added duty (sort of like a part-time job) in addition to my other duties. The problem is, the added responsibilities are really not suited for me. It's more like marketing/pr/fund-raising and I just am not good at that type of stuff. And the worst part is the guy who used to have that position (he is still working within our organization but in a different dept) - he's still somewhat (unofficially?) involved over in our area. Now, I get it - he's great at what he does, the bosses love him and wisely welcome his assistance. But I just feel like I'm being placed in an unwinnable situation - I'm never going to be better at my new tasks if I don't have the chance to improve them, and people will continually look towards him as being the star worker (and my weaknesses will be glaringly obvious).

    I think it's time I start looking for something else.
  • I'm in the process of finding another job. I can't just leave like Christo, but I finally got the wife to let me leave my current "stable" job for something closer to home and less stressful.
